A Practical Guide to Building a U.S. GTM Team
A U.S. expansion hire should solve a clearly defined coverage problem. Before opening the search, align the territory, buyer, motion, operating support and outcomes the person will own.
Define the market problem before selecting a location
Start with customers and coverage. Identify where target accounts are concentrated, which time zones matter, whether travel is required and how closely the hire must work with leadership or product teams.
A broad instruction to hire someone in the U.S. is not a search strategy. A clear brief describes the accounts, buying process, expansion objective and decisions the person will own.
Match the candidate to the growth motion
Evaluate whether the role requires market creation, pipeline conversion, expansion within existing accounts or leadership across several GTM functions. Each problem calls for different evidence.
- For a first seller, look for comfort with ambiguity and meaningful personal pipeline creation.
- For a scaling team, look for repeatability, forecasting discipline and collaboration across functions.
- For leadership, examine how the candidate has diagnosed a motion, hired a team and changed the operating system.
- For customer expansion, test understanding of adoption, value realization, retention and commercial ownership.
Build compensation around the role you actually expect
Compensation should reflect the market, seniority, risk and outcomes of the role. Document base pay, variable pay, quota or performance measures, ramp assumptions and any equity before candidate conversations become advanced.
Use current market evidence for the specific function and location. Avoid copying a compensation plan from a different territory or sales motion without checking whether the expectations are comparable.
Treat onboarding as part of the search
The interview process should reveal what the new hire will inherit, build and learn. Prepare access to customers, product context, messaging, tools and internal partners before the start date.
For a remote or cross-border team, make decision rights and communication rhythms explicit. The strongest candidate cannot compensate indefinitely for an unclear operating model.
Frequently asked questions
Does a U.S. GTM hire need to be based near customers?
It depends on the buyer, travel requirements, sales cycle and collaboration model. Define the coverage requirement before choosing a city or remote policy.
Should a first U.S. seller also build the sales process?
Only if that responsibility is explicit and the candidate has evidence of doing it. Selling within a process and designing the process are different jobs.
